My best guess is Carvana and Shift (both of whom I've sold to; Shift was in their pre-IPO "quiet period") were betting their expansion plans on attracting the most business in order to have the most substantial inventories chasing greater market share, and by design paying WAY over bluebook.

Ultimately what these operations will have to settle on to be profitable is paying modestly better than the dealers will pay on trade -- so above wholesale value -- but not breaching bluebook retail. Local car dealers have two or three options with their trades: sell 'em, move 'em to another lot in the dealership group, or truck 'em off to auction. Carvana, on the other hand, has a bunch of transportation and storage expenses, money back guarantees, and pretty extensive marketing.

Sheesh, I know in normal times used cars are more profitable compared to new cars, but Carvana can only stay in business if their offer is generous enough to entice most of us to not just hand over our old vehicles to the dealer, and convenient enough that the average consumer won't mind paying a little more to avoid the "dealership purchase experience."

BTW the auto manufacturers MUST be watching these Carvanas / Vrooms / Shifts with great interest as they weigh future online vs. dealership business plans. It seems to me that Carvana is to used car sales what many think new car sales should transition to. Frankly I can't imagine every buying a used car this way, but a new one? Yeah, I guess if I had to.

I am in the same situation, two orders, need just one. Friends keep telling me to just purchase two and flip one right away, but I doubt this is worth it? I would take the federal tax credit if there is an easy way of doing that…

lease it tax credit baked into lease... for now. If you are IN a state that does lease taxes correct.
